I'm looking for some insane sounding, heavy stuff with lots of changes, demented sounds, heavy guitars, but not really metal...

Sleepytime Gorilla Museum!
 
All of their (three) albums are definitely worth investigating if you dig Mr. Bungle (one of my favorite bands, actually!) and fits your request perfectly. Their 2004 masterpiece Of Natural History is the best place to start. You might as well check out Estradasphere and Mike Keneally for a similar, Zappa-esque approach. Another highly recommended band is Bubblemath, that sounds like Mr Bungle, only closer to regular progressive rock overall. Still incredibly unique and rewarding band.  Enjoy!

Thanks for the recommendation! I've already checked out some Sleepytime Gorilla Museum, Secret Chiefs and Shining. Out of those, SGM is the closest to what I'm looking for (although I enjoyed the Eastern flavors of Secret Chiefs 3 immensely), but I do have a harder time with the cookie-monster vocals...

As for Keneally and Zappa - what can you recommend specifically? The only Zappa I know is Joe's Garage...which I love! But I need more!

One Size Fits All, Roxy & Elsewhere, Sheik Yerbouti and Over-Nite Sensation are fine albums to get if you enjoy Joe's Garage. As for Keneally, Dancing, Dog and Hat are those I recommend most to start with. Great albums all of them.

Unexpect should be right up your alley, maybe also Ephel Duath.

You'll probably find Discus entertaining as well, although their music isn't too 'heavy'.

They sound like an ethnic version of Mr Bungle. Im only familiar with their 2nd (and most appreciated) album, ...tot licht! though, but it's brilliant all the way.
 
Fantômas is a side project of Mr. Bungle, only much crazier. Their debut album consist of 30 songs of weirdness mixed with metal and with a lot of samples. Their fourth album, Suspended Animation, is similar, only much more cartoon oriented. The Director's Cut is their most accessible, but still very weird. Deranged covers of old movie themes (including Der Golem, Godfather etc.) Tongue
